Challenge

Selling in a highly technical clinical environment demands more than just product knowledge—it requires a deep understanding of supporting science, research, and evolving competitive dynamics. With a portfolio of complex medical solutions, 3M needed to ensure that its sales force—more than 1,000 reps across 12 different roles globally—could confidently and consistently deliver key messaging in conversations with healthcare professionals.

The challenge intensified when patent expirations shifted the competitive landscape, forcing 3M to confront new market entrants for products that previously had no direct competition. At the same time, constant changes in hospital economics created pressure for reps to skillfully navigate cost-sensitive discussions. 3M recognized that traditional training approaches were insufficient for preparing their teams for these increasingly technical, high-stakes conversations.

Strategy & Solution

To address these needs, 3M partnered with ELB Learning to implement Rehearsal, an asynchronous, video-based practice and coaching platform. The solution provided a safe, structured environment where sales representatives could repeatedly practice articulating complex product knowledge, clinical insights, and competitive positioning, without the risk of practicing on actual customers.

New hires leveraged Rehearsal during onboarding to build foundational skills before entering the field, supported by individualized coaching from managers who could monitor progress and provide targeted feedback. Importantly, this platform allowed field leadership to gain real-time visibility into each rep’s engagement, skill development, and readiness for customer interactions.

Beyond onboarding, 3M extended Rehearsal to experienced reps, particularly during new product launches or when emerging research altered sales strategies. Even top performers benefited from having a dedicated space to refine messaging, sharpen competitive positioning, and adapt to evolving market conditions. The flexibility of the platform enabled rapid deployment of new practice scenarios based on observed field needs, ensuring the team could remain agile and aligned with strategic priorities.

By incorporating simulation-based activities, strategic feedback loops, and knowledge checks, the program ensures learners not only understand but also internalize multifaceted cybersecurity concepts. Where required, learners engage in deeper, instructor-led follow-ups to reinforce comprehension on nuanced topics, retaining the benefits of traditional instruction while leveraging the scalability and flexibility of a digital environment.

Recognizing the platform’s impact, 3M shifted portions of its historically live, face-to-face national training meetings to a virtual Rehearsal format. This change allowed for significantly more role-play practice opportunities than would have been possible during in-person sessions, enhancing both participation rates and skill-building outcomes across the organization.

Results & Impact

Through Rehearsal, 3M has achieved greater consistency, confidence, and precision in its sales messaging—critical factors in the complex clinical conversations their reps lead every day. Reps now form lasting skills through repeated, coached practice, resulting in stronger customer interactions and reduced risk to both sales outcomes and long-term customer relationships.

By enabling scalable, asynchronous practice and coaching, 3M has effectively managed the growth of its large, geographically dispersed sales force, ensuring that messaging excellence and clinical credibility are maintained across every region and product line.
